How much does AI automation cost for a business?

What drives AI automation cost: discovery, build, monthly running, AI usage and your team's time, and how to estimate it with your own numbers.

Three graphite blocks of rising height, each topped with a glowing green square and joined by a thin green line

The cost of AI automation for a business depends on four things:

  • How many processes you automate.
  • How many systems each one touches.
  • How much AI judgment each step needs.
  • Who keeps it running afterward.

The money goes into five places: discovery, the build, monthly running, AI usage, and your own team's time. Below is what each one covers and how to estimate it with your own numbers before you sign anything.

What actually drives the cost of AI automation?

Two quotes for "automating lead follow-up" can differ several times over and both be honest. The difference is almost always in these drivers:

  • Scope. One workflow, or ten? Each process has its own triggers, rules, exceptions and approvals.
  • Systems touched. A workflow inside one inbox is simpler than one that reads email, updates a CRM, checks a calendar and drafts an invoice. Every system is another integration to build, secure and monitor. Multi-system work costs more.
  • Rules vs judgment. Steps that follow fixed rules are cheap to run. Steps that need judgment, such as reading a document or drafting a reply, use an AI model, and that adds usage cost and testing time.
  • Edge cases. The happy path is quick to build. The cost sits in the exceptions: the form with a missing field, the customer who replies to the wrong thread, the invoice in a different currency.
  • Volume. AI usage scales with how many items run through the system each month.
  • Reliability. Who notices when something breaks, and how fast? Monitoring and support are real work, and they show up in the monthly fee.

The five cost buckets

Bucket What it covers How it's usually billed Ask the provider
1. Discovery Mapping your processes, picking what to automate first Often a free call; sometimes a paid audit What do I get in writing at the end?
2. Build and setup Designing the workflows, connecting systems, testing One-time setup fee, fixed scope or hourly Is the scope fixed? What happens when it changes?
3. Running and support Monitoring, fixes, changes, improvements Monthly fee or retainer Who fixes it when it breaks, and how do I find out?
4. AI usage The AI model's processing for the steps that need judgment Per use, passed through or bundled Is there a markup? Can I use my own AI account? Is there a spending cap?
5. Your team's time Onboarding, approvals, reviewing early output Not invoiced, but real How many hours a week will approvals take at first?

Most surprises come from buckets 3 and 4. A low build price with no running plan usually means you will be the one maintaining it. A bundled AI price with no cap means one runaway workflow can generate a large bill.

AI model providers publish their usage pricing on their own websites, and it changes, so check the current page rather than an old blog post. What matters for your budget is how many items run through the AI each month and how much text each one involves.

Why the cheapest quote often costs more

  • No one runs it. If the quote ends at launch, every failure after launch is yours to find and fix.
  • Screen-recording automation. Robotic process automation that repeats clicks breaks when a screen changes. API-based integrations are sturdier.
  • Hourly scope creep. Open-ended hourly billing on a project with no written scope tends to grow.
  • AI where a rule would do. Using an AI model for steps that a simple rule could handle adds usage cost forever.
  • No approvals. Automation that messages customers without a review step can cost more in one bad email than it saves in a month.

How to estimate the value before you buy

Cost only means something next to what the work costs you today. Use your own numbers, not an industry average:

Line Your number
Hours per week spent on the process (all people combined) ___
Fully loaded hourly cost of the people doing it ___
Annual cost of the manual process = hours × hourly cost × 52 ___
Leads, invoices or tasks that slip through each month, and what one is worth to you ___
Hours per week you would still spend on approvals and review ___

For the hourly cost, include benefits and payroll costs, not just wages. As a sanity check, the U.S. Bureau of Labor Statistics reports that private-industry employers paid an average of $46.89 per hour worked in total compensation in June 2026. Of that, $14.07 (30.0%) was benefits (BLS, Employer Costs for Employee Compensation, June 2026). Your own payroll is the better number; the BLS figure tells you whether yours is in a sensible range.

Raileon's ROI calculator does the same arithmetic with your inputs. Then compare: setup fee plus twelve months of running costs and AI usage, against twelve months of the manual process plus the value of what slips through.

How Raileon prices AI automation

There's no price list, because no two businesses run the same processes. Here is how it works (full details):

  1. Free 20-minute call. We walk through your workflows, your tools and where your time goes.
  2. Written proposal. It lists what each automation does, what needs your approval, any setup fee, and the monthly plan.
  3. Sign and pay online. The first payment covers the setup fee, if your proposal has one, and your first month.
  4. One monthly invoice after that, plus any per-task work done that month.
  5. AI usage. By default, Raileon provides the AI and bills usage at the rates in your proposal. Or connect your own AI provider account; that provider bills you directly, and Raileon adds no markup.
  6. Spend protection. You can set a monthly AI budget. When it is reached, your Modules pause, and an always-on safety limit caps daily and monthly spend.
  7. Term. You pay monthly, on a quarterly or yearly term.

If you want a smaller first step before a full engagement, start with the company-wide business audit. It is a fixed-price review of how your business runs today: your website, how leads reach you, your tools and the processes that eat your week. It's done by a person, and we invoice it after the walkthrough call.

Our engagements are built for businesses that want automation designed, built and run for them, not a template to maintain themselves. If you need help deciding which processes are worth it, see business process automation and AI systems development.

Questions to ask any AI automation provider about cost

  1. What exactly is in the setup fee, and what would count as a change?
  2. What does the monthly fee cover: monitoring, fixes, changes, new workflows?
  3. How is AI usage billed? Is there a markup? Can I use my own AI account?
  4. Is there a spending cap, and what happens when it is reached?
  5. Who notices when something breaks, and how do I find out?
  6. Which steps will send anything to a customer without my approval?
  7. Where does my data live, and is it used to train AI models?
  8. How do I leave, and what do I get back?

A provider who answers all eight in writing is pricing honestly. If you're weighing automation against a new hire, read AI automation vs hiring another employee.

FAQ

Is AI automation worth it for a growing business?

It is when one process costs real hours every week. Use the worksheet above: if the manual process costs less than the setup and running costs, wait until it doesn't.

Is it cheaper to build it ourselves with a no-code tool?

The subscription is cheaper. The total cost includes your time to build, test and fix it. When it breaks, you are the support team.

What's the difference between a setup fee and a monthly fee?

The setup fee pays for designing, building and connecting the automation once. The monthly fee pays for running it: monitoring, fixes and changes.

Why are AI usage costs separate?

Because they scale with your volume. Billing them separately, or letting you use your own AI account, keeps the monthly plan predictable and the AI cost transparent.
